Case study · Smotect · Seen on Shark Tank India

Nobody was
watching.
Then someone
did.

A Shark Tank brand spending ₹27L a month on ads, with nobody at the wheel. Forty to fifty campaigns on ₹1,000 budgets, winners never scaled, no action in six weeks. Then one person started checking the numbers four times a day.

Week zero · May 2025

Spend on autopilot.

The account wasn't losing to the market. It was losing to inattention. Ads don't fail on their own. They fail when nobody's watching.

01 · Campaigns

40 to 50 campaigns. ₹1,000 each.

Spread so thin that nothing could learn and nothing got cut. They just kept running.

02 · Scaling

Winners, never scaled.

No base campaign, no scaling campaign. The ads that worked sat on the same budget as the ones that didn't.

03 · Attention

Six weeks on autopilot.

Money went out every day. Nobody had acted on the account in a month and a half.

04 · Testing

No testing plan.

New ads went up when someone remembered, not because a test needed an answer.

05 · Budget

No budget control.

When more budget cost ROAS, nobody pulled it back to where it last worked.

06 · The founder

A founder flying blind.

Left to make performance calls without the numbers to make them. Nobody had shown them where to look.

The fix started with one decision: stop the bleeding before trying to grow.

Then the fix

Watch. Cut. Hold.
Then pull the trigger.

Protect what works, cut what doesn't, and only push when the numbers say so. Every month, in that order.

Month 1 · May

Cut and rest

Cut the dead budget and let the account breathe. When you're losing, step back and hold your position.

₹729 → ₹493 per order
Month 2 · June

Pull the trigger

20 to 25 campaigns with real budgets, a scaling campaign for the winners, fresh static and video ads every week.

3.2× with Amazon
Month 3 · July

Biggest month

The best month on the sheet: ₹80.7L in revenue with Amazon. The new website was planned and written the same month.

₹80.7L month
Month 4 · August

New site, same discipline

The redesigned website was built and through its final review by 7 August. Cost per order kept falling.

₹389 per order
Month 5 · September

Less spend, same money

September made almost what April made, on ₹7.8L less ad spend. Website ROAS hit 2.75×.

2.75× website

12 o'clock. 2. 4 o'clock. 6. Every single day.

Four checks a day, written into the sheet. Not micromanaging. That's what ₹20 lakh a month deserves.

The proof

Receipts.

₹7.8L

Less ad spend in September than April. Same brand, same market, almost the same ₹60L in revenue. The only thing that changed was attention.

For the next founder

What this one
proved

Smotect didn't need a bigger budget or a cleverer ad. It needed someone watching. Agencies split their attention across too many brands, and the details die in the gap. Past ₹15L a month, your ad account needs someone who checks it twice a day. Minimum.
